One team, one report: why we keep everything from the shoot to the ads in-house
When one company shoots, another runs the ads and a freelancer builds the site, the brief gets lost three times. After 200+ brands: one team, one report.

A brand’s digital work is usually split like this: a production company shoots the video, a performance agency runs the ads, a freelancer builds the website, and someone inside the business handles social media “when there is time”. On paper, everyone is an expert in their field. In practice, the brief gets thinner every time it changes hands, and nobody owns the result.
When we founded BEF Agency in Istanbul in 2020, we rejected that split from day one. Today our 11-person team covers strategy, advertising, software, design and video production in the same office, on the same plan. We run our own shooting studio in Yıldıztepe, Bağcılar, and BEF Model gives us a portfolio of more than 500 models. In this article I explain what the one-team model changes for brands, based on what we have seen after working with more than 200 of them.
The three hidden costs of a fragmented setup
1. The brief gets lost
What the brand wants to say goes to the ad agency first, then to production, then to the edit. Every hand-off drops a nuance. You end up with a video that is technically flawless but does not speak in your brand’s voice.
2. Data and production never meet
The ad dashboard shows which creative sells, but nobody carries that insight into the next shoot. The performance agency asks for “more videos”, and the production company plans the next shoot around its own taste again. The learning loop never closes.
3. Nobody owns the outcome
When a campaign underperforms, the ad team points at the creative, production points at the targeting, and the developer points at the traffic quality. Everyone is partly right, which is exactly why nobody fixes it.
How a project flows in one team
Head Therapy Spa & Wellness is a good example. Our production team shot the brand’s ASMR ad film, and the brand’s website is run by our software team. Which scene holds attention in the ad and which button gets clicked on the site are discussed at the same table, and the plan for the next shoot comes out of that conversation.

Roughly, every project follows this order:
| Stage | Who | Output |
|---|---|---|
| Goals and tracking | Ads and software | Meta Pixel, Conversions API, Google Analytics conversions |
| Content plan | Social media and ads | Monthly calendar, shot list |
| Shoot | Videographers, BEF Model | Video and photos |
| Edit and design | Video editor, graphic designer | Reels, stories and ad versions |
| Launch and testing | Ads and social media | A/B tests, daily optimisation |
| Report | The whole team | One report and next month’s plan |
The last row matters most. Because there is one report, nobody gets to say “the ads did well but the content was weak”. The result is either good for all of us or something all of us fix.
One shoot, every channel
The most tangible benefit shows up in production. When a shoot day is planned, the ads specialist says which cuts they need, the social media manager says which Reels ideas to test, and the designer says which frames will become feed designs. The camera is set up once, and the footage is edited separately for each channel.

The images and videos we use in ads are produced by our own team too. Refreshing a tired creative does not need a new agency brief, a new quote or a new timeline; the team that shot the film makes the new version.
Where we are today
- 200+ brands: mainly food and beverage, spa and wellness, healthcare, education and e-commerce.
- 96 active ad accounts, 3.2x average ROAS: Google Ads and Meta Ads, platform data for Q1 2026.
- 38% average organic engagement lift in the first 90 days: 47 accounts whose social media we manage, Instagram and TikTok, January–March 2026.
- BEF Model: more than 500 models and over 1,000 projects.
Is one team right for every brand?
No, and it is worth saying so. Large brands with a strong in-house marketing team that only need specialist help on one channel can reasonably buy services piece by piece. The one-team model works best for:
- Businesses and chains without a marketing team, or with a team of one
- Sectors that need to show a place, a product or a service visually: cafes and restaurants, spa and wellness, clinics, retail
- Owners who want to see in one report whether their ad budget pays off
Ask yourself one question: “When something goes wrong in digital today, who do I call?” If the answer is more than one name, the one-team model will most likely save you both time and money.
Frequently asked questions
Is working with one agency more expensive?
Usually not. The coordination between agencies, the repeated briefing meetings and the rework of pieces that do not fit together disappear. Ad budgets are always paid directly to the platforms; our management fee is separate.
Can I buy the services separately?
Yes. Social media management, digital advertising, web design and development, photo and video production, e-commerce and BEF Model are all available on their own. The real benefit of one team shows when you use several of them together.
